Tailscale free is 20 devices per user, unlimited users. Your 20 Pis and laptops as one user = 20 devices, fits exactly. Headscale is for when you want control or more than free allows. I run Headscale because I am WireGuard everything, trust no LAN, including Tailscale's LAN.

This thread is 2 years of my life. I did hub-and-spoke, then mesh with tinc, then Headscale, then back to hub-and-spoke with two hubs. The answer is always "it depends" and I hate it.

Same. Headscale for six months, went back. The magic sauce is "two cheap VPS in different cities, BGP or just DNS failover". My client sites don't need direct mesh, they need "always reach the monitoring server".

I stay with headscale because my 25 node is mix of home, office, and one in my mother house, she call me "internet is broken" and I need to fix from my phone, direct mesh mean my phone can reach her PC without go through anything. This is worth.

Thank you all. I think I try Headscale on GreenCloudVPS Tokyo, $3/month, close to Osaka. Keep my HostHatch hub as backup — https://hosthatch.com. Best of both? My wife will say "ron why you have TWO diagram now". I will say "this is art, you not understand".
